Behavioral Friction Theory

Why do we not do the thing we know we should? Rarely because we do not want to. The resistance sits in a particular place — and if you know where, you also know what has to be done. Here is the short version of the theory behind the advisory work and the products.

Action is a race, not a choice

The basic idea: in any given moment several possible actions compete to be carried out. The one that crosses the threshold first becomes behaviour. Friction is the resistance an action meets on the way — and it decides which route wins.

That changes what you can do about it. If behaviour were a choice, more information and better arguments would work. When behaviour is a race, what works instead is removing resistance from the route you want — or adding resistance to the one you do not.

The four fields

Friction is not one thing. It comes from four different places, and each calls for a different response. Two of them are about value — is it safe, and is it worth doing. Two are about capacity — can I, and what does it cost.

“Do they dare? Can they see the point of it? Can they do it? Is it worth the bother?”

Four questions in the fields’ own order — and four completely different responses, depending on where the answer is no.

The order matters. Safety weighs heaviest and is settled first — while it is under pressure, you do not get on to the others. Effort weighs lightest, and that is exactly why process design alone fails when a deeper field is over the threshold: you make it easier to do something people still do not dare to do, or cannot see the point of.

The friction matrix: where the resistance becomes visible

The four fields are crossed with five layers — how deep in the system the resistance registers. That gives a map of how the same kind of friction looks different depending on how deep it strikes. The same person can meet safety friction in the body under pressure, and in the mind when things are calm.

The capability field: skill matched against demands

The capability field is a match: skill held up against what the task demands. If the demands sit far above, it is experienced as overload. If they sit far below, engagement falls. In between lies what Csikszentmihalyi called flow. That is why the curve is an inverted U — both too little and too much cost something.

It is the best evidenced of the four fields. Brain imaging has shown boredom, flow and overload as three distinct states in the same experiment, and learning research finds the same pattern.

It holds for rule-following too. Too few frames leave people unsure what is expected; too many competing rules make adherence fall. We measured it on our own service: with 56 rules in play at once, average adherence fell to 33 %. The right amount lies in between — and it can be measured.
